    Well that is a rather large task you have set up there for yourself.

    The first thing you should do is sit down and write a business plan. Where do you want to go with the business. Write some short term and long term goals. You must first know what it is you want before you can accomplish the task you wish to accomplish.

    Now you need to evaluate what is currently being done. Why is it not working and why is it not working. What can you do to improve on or change the current system to make it work better and improve productivity, sales and income.

    Re-evaluate each job description and each procedure. Is each employee doing the job they should be doing? Do they have the correct training and tools to do the job? Are there proceedures that are not working. Is too much time being spent on useless proceedures that can be streamlined , done away with or outsourced?

    Out line each procedure and job and figure out how it fits in the total picture and what worth it provides to the company. Is it a job that is essential to operations? Are you overstaffed or understaffed? Do you need to crosstrain so employees can be more productive?

    Do you have good customer service? Is your company customer oriented? What are other companies your size that are successful doing that you are not?

    Have a staff meeting and give it straight to the employees. We need to improve operations, sales and proceedures if you wish to have a job this time next year. A lot of it depends on you. I am looking to you to help and if we do not improve we may not be here.

    They will listen to you. If they do not weed out the ones that are unproductive and find some that are.

    There is no easy fix to this solution, it could take a while to turn things around. We are living in tough times.. things are tight everywhere.
